book review #23 the lean turnaround







Book review # 23 : The Lean Turnaround 

I currently attracted to all the things “Lean” recently, considering quite a new management concept that start out but not exclusively as a part of manufacturing management model. However, it is now considered as a strategy that have to be applied across the company. 

The author of the books has been implementing lean strategy in various US based companies both in manufacturing and services business. Therefore, lots of example will be mentioned in this book about those companies. 

This book stress that contrary to popular believes, lean is not just a “manufacturing thing”, it’s a strategic approach that covers all angle of business management.  

The main thing that considered most importance is that the transformation must come of people in the company not the machine or technology. Lean is also a time-based growth strategy which takes time to implement, don’t expected to get it done in days or even months even. It takes a committed team to be able to pull this off. The mindset is to get the ideas generated from the people in the line of work not just couple managers in the meeting rooms. 

“in any business, the only element that are capable of true transformation is people” 

Lean strategy needs to start with lean leadership which is the opposite of a traditional leadership where the working mindset is give orders, hire the experts and stay out of nitty-gritty. Lean leadership is about involvement, if we are talking about manufacturing firm, the CEO will have to be involve on the factory floor to some extend detail instead of giving orders in his or her ivory tower office. 

“if you don’t try something, no knowledge will visit you” 

Before reading this book, I highly recommended that you should get yourself familiar with the kaisen concept becuase it was referred to many times in this book. Also, it’s one of the fundamentals of lean strategic implication. 
This book is quite practical is the sense that it has laid out couple useful framework. For example, it stated that standard cost-accounting is the “anti-lean” concept it rewards the activities that the lean concept trying to avoid. Take the inventory for instance, in the lean world, inventory is considered the root of all evil becuase inventory itself is a waste to value-generating. However, in  the cost-accounting world, it rewards those who built inventory by allowing them to defer portion of their production costs to later period. This concept is very interesting that I myself needs to get another book which give me more details of this issue. 

Since there might be some technical stuff needs to be review later, I recommend that you should take short notes along the way while reading this book as I do so. 


It is a nice book for top management and CEOs who really wants to transform the way their company works and thinks. Hopefully, it will be the fundamental of your “lean” organization in the future.

Book review # 22 The Launch Pad 

If you read the inner cover of this book it will said that its about investment firm  Y combinators which is a famous incubator for startups in Silicon valley. The book is about Paul Graham, a visionary in this business who has funded many successful start-ups. 

In the first chapter of this book Graham said

“If you start a startups, you will probably fail. Most startups fail. It’s the nature of the business. But it’s not necessarily a mistake to try something that has a 90 percent change of failing, if you can afford the risk. Failing at forty, when you have family to support could be serious. But if you fail at twenty-two, so what? If you try to start a startup right out of college and it tanks, you will end up twenty-three broke and a lot smarter. Which, if you think about it, is roughly what you hope to get from a graduate program. “

Brilliant guy isn’t he? 

However, after finish this book, I believe this is the book about determination, the story of people who wants to be different, who wants to stand out, who believes is total devotion and perhaps who wants to change the world. 

They all start off small, some of them end up where they start but a lot smarter, some of them end up big. Neither, all of them inspires generations to come. They are the seeds of the true revolution of this world. 

However, it does come with a hell of responsibility. As Graham said 
“Here we don’t fire you. The market fires you, If you are sucking, I’m not going to run along behind you saying  You’re sucking, you’re sucking, c’mon, stop sucking.”

Graham stress that the most successful startups are the ones that completely remove all distractions. “ They just sleep, eat, exercise and program” that’s the kind of devotion you need to have. Forget parties, movies, long sleep or  fancy dinners. It’s just 30 mins jogging in the morning, 16 hours of work and 5 hours of sleep and tons of frozen food  along the way. 

That’s what built greatest companies in the world in this century 

As Harj Tagger, 19, and Oxford University student and cofounder of Auctomatic, which was acquired by Canadian media company for $5Million, wrote

its suddenly dawns on you that there’s actually a chance you can succeed  despite stupids odds. Logically speaking you can argue success stories there’s a hundred failures, you might say. And you might well be right. The point is that sometimes you just need to forget what logic tells you and just go after something because you want it that bad - YC gives you the belief to do that by placing you in the perfect environment. 
 

What you will definitely learn from the book,  more than anything, is that devotion is what makes these start ups a success story. 

Is this book for everyone, I certainly don’t think so. You will definitely enjoy more of this book if you are in the IT business. But generally it is good for all people who wants to start a startups.

Book review #21 Steal Like an Artist 

“the only art I”ll ever study is stuff that I can steal from”


This nice small cartoonish book has packed something much stronger than it looks. With 140 pages but not so many letters, anyone can finish it within less than an hour. 

It talks about how to unlock your creativity in a down-to-earth manner (yep, there are  books that talk about creativity like something godsend). The book itself is very pure and sample. Nonetheless, I do not agree with all the ideas written in it but as the writer said on the back === “Y.M.M.V” which, according to him, means your milage may vary. In other words, the writer told us to feel free to take what you can use and leave the rest. Which is exactly what I did. 




Let’s go through the book a little

It started by giving the idea that nothing is actually original, all of the work (not just art) are copied from sources. I like how the writer define the difference between copy and plagiarism. The definition of the the title “steal like an artist” is the fact artists have a way copying idea that create not destroy. Unlike many people nowadays that their so called “ copy” actually destroy as it gets away, just like plague. 




Now things start to get interesting, the book challenged you that you shouldn't wait for anything and start your dream right in moment of uncertainty when it seems like all things around you can collapsed like house of card. Give yourself a try, we only have one life to live. Normally, it will turn out not to bad. 
And when you achieve it, it’s very important to share it to others or else it wouldn’t be an achievement at all. 

The rest of the book is somewhat inspiring (i would say that I agree to about 80% of the content). However, even though it’s against what you believe, it’s still nice to read. Isn’t that the beauty of differences? 

This book should is what I classified as a self-help-inspirational-generated book where I’m sure that everyone will find pieces of the persons we want to be. it’s good to have it by your bedside just to cheer you up a little when bad day comes.

it’s cost a little bit more than a nice lunch, I think you should give it a try

Book Review #20 Winning at Innovation

Pablo Picasso once said that innovation, like creativity, is 1 percent inspiration and 99 per cent perspiration

These days we are talking about creative culture, creative class even creative Thailand  but it seems that we forgot to mention one very important fact that creativity ideas without a workable scope will eventually flop. Since, we are trying very hard to create the creative environment but if we don’t know how to cultivate, it seems to be such a waste time and energy. 

I believe many people define the word “ creative” to be something like t-shirt, jeans, macbook, coffee parlor and retro environment. Well, hate to break the news, but we all know now that it’s not true. Those activities or characters might generate ideas but implementation process of those ideas are much more complicated and most of those “creative” don’t even think about it.

This is the reason why new product successful rate is less than 20% 

Everyone can think, only a handful can actually make it happen. I have experienced it in an expensive way. I hired a lot of people that I used to believe they can innovate a new products for me based on their “creativity” characters but it turns out that they do have so many ideas but unable to make it even to the paper not to mention the actual products.  

This book will give us what is very important in the process of searching for innovative products or services. It deliberately put all of the processes into a “framework”. Think of it as a map of innovation process of a company. Something we seriously need it. 

One might argue that innovation shouldn’t have any kind of border or framework because it might diminish the creativity capability. 

I personally think the opposite, I think that with certain known limitations it will make us even better at creativity. It focuses things. 

Thinking of a pieces art, the classic and well-accepted ones, the artists which known to  have unlimited creativity still have to set up some borders for their work. For example, certain types of colors they will use or material they chose to work. What will  happen if Michelangelo decide to put graffiti paint on Statue of David?

Sure, they are some very absurd art which do not confined in these framework but frankly most of them do not get very well recognized. 

The innovation process even become much more complicated when it comes to a company which has a lot more people involve. Therefore, some kind of borders are definitely a must. Not to mention that, in the end, all of the innovative products and services that considered to be a “success” have to create some kind of monetary benefit to the company. A great product that do not sell can hardly be considered as an innovative produce right? 

I’d spend about 8 hours this weekend to finish this 250 pages book, it’s a time well-spent, it feels like university all over again only this time there is nothing force me to read this book. This is yet another book that I categorized to be a somewhat similar to a textbook yet much more applicable in a life business. It has come in time that I really need some framework on all of my new projects scheduled to launch next year. Right after I finish this book, I have made some models based of the idea of this book that I intend to share with my team on the next working day. I also intend to use the framework learn from the book on my actual new projects, I’m sure that it will help me save time and resources. 

The book presents you with a very detailed model and how to construct it. What I like most about this book is that there are many tools listed that you chose from. For example, I’m very surprise to see the words “blue ocean” in this book. The authors do not only confine the methods of innovation from their models/tools but selected other well-known tools from other sources as well. 

The drawback of this book is perhaps that the examples listed only come from couple cases which is used repeatedly. When I read books I personally like examples from various cases in various industries even the one I don’t know. It’ s not the case in this book though. 

Generally, this is a very good book. Another recommended books fro all executives.

Book review #19 : ReWork





Book Review #19 ReWork
The book written by Jason Fried and David Heinemeier Hansson, not a very attractive book to my standard on the first glance but after I flip through couple pages I said to myself  , these guys are creatively crazy I wish I manage my company like them 
The people who wrote the book founded some king of an operating software I don’t know much about but I’m guessing it’s something similar to a simplify version of SAP. Since tech savvy and me are on the opposite side of the universe, I’m not gonna go though the detail of what they sale but what I want to talk about is their working philosophy which is the core of this book 
The other very good thing is that these guys manage a small company (I think they have like 15 people) which in terms serves what most people need at this moment. Most of us didn’t manage avery big company, some of us still having trouble manage ourselves not to mention a company. Therefore, when reading Jack Welch on how he turn GE up side down and re-organize everything, sometimes we found ourselves thinking “well you know, the method is awesome but in terms of application to my company is close irrelevant.” 
Bottom line is , big company doesn’t manage like small company 
The philosophy behind managing these things are vastly different 
People
Motivation
Resources
etc
This book is for adventurous manager who denied status quo and pack with extreme hunger for success while ready for any craziness that might pop around the corner. 
I’m not gonna spoil any of the book’s detail becuase it will be better for your to read and absorb it by yourself but I can tell that if you manage a small company or even manage a group of small people like your own team of some sought, this book is not to miss.
After I read it, I bought another 4 copies for directors which hopefully they find it as interesting as I do. I also put this in the bookshelf that’s closet to me becuase someday soon I will want to read it again 
The book remind me of one quote from the great Steve Jobs
“Stay Hungry, Stay Foolish” 
This is 9.5/10 book, what are you waiting for!!

simplifying everything
เขียนไว้เมื่อวันที่ 18-7-12 วันที่พึ่งฟื้นจากทอนซิลอักเสบวันแรก
(เหตุผลที่เขียนวันที่ไว้เพราะว่าอยากรู้ว่าเมื่อเวลาผ่านไปนานๆความคิดเราจะเปลี่ยนไปแค่ไหน) 
เมื่อซักเดือนกว่าๆที่แล้ว จู่ๆก็รู้สึกว่า business model ที่ทำอยู่ปัจจุบันนี้มันมีความซับซ้อนเกินความจำเป็นไปอย่างมาก  และเมื่อคิดไปถึงสาเหตุก็พบว่าจริงแล้วเกิดจากตัวผมเองนี่แหละที่พยายามวางกลยุุทธ์ซับซ้อนหลายขั้นหลายตอนไปจนตอนหลังมันพันกันยุ่งไปหมด แล้วเวลาทำงานจริงก็งานเยอะจนจับต้นชนปลายไม่ถูก บริษัทเริ่มเต็มไปด้วยแผนงานที่ปฏิบัติได้แบบลูบหน้าปะจมูก มี protocol เยอะแยะยวบยับเต็มไปหมด สรุปแล้วงานที่วางแผนไว้บนกระดาษอย่างสวยหรูเอาเข้าจริงๆทำได้ไม่เต็มที่ซักอย่าง หรือที่แย่ๆกว่านั้นคือทำไม่เสร็จซักอย่าง
ผมขอเรียกความสิ้นเปลืองเหล่านั้นว่า “งานปลอม”
หมายความว่ามีงานปลอมๆหรืองานที่สร้างขึ้นมาโดยไม่มีความจำเป็นแทรกอยู่มากเกินไป งานปลอมๆนั้นก็กินเวลาบริษัทไปมากมายสูยเสียทรัพยากรทางตรงและอ้อมไปมหาศาล
ผู้บริหารหลายคนรวมถึงผมด้วยเวลาทำงานไปๆมักจะมีแนวโน้มที่พยายามจะ over complicate ทุกสิ่งอย่างไว้ก่อน อาจจะคล้ายเกราะปัองกันตัวเราด้วยรึเปล่าไม่แน่ใจ เพราะถ้าทำอะไรง่ายๆเบสิคๆ เดี๋ยวลูกน้องอาจจะหาว่าเราโง่รึเปล่า
หลายครั้งเราพยายามทำอะไรยากๆให้เราดูฉลาดรึเปล่า หรือเราพยายามทำงานหนักกลับบ้านดึกเพื่อให้คนอื่นมองว่าเราขยัน พยายาม และ “พิเศษ” กว่าคนอื่นรึเปล่า
แต่ความจริงแล้วการจะทำอะไรให้ง่ายๆนั้นบางทีต้องอาศัยความสามารถและพลังสมองกว่าการทำอะไรยากๆอีก (อ่านแล้วงงๆ แต่ท่านที่เป็นผู้บริหารองค์กรจะเข้าใจดีว่าผมหมายถึงอะไร) 
คิดได้เช่นนี้ผมก็เลยวางแผนใหม่ แผนใหม่ที่ว่าง่ายๆไม่ซับซ้อน ถือคติข้อเดียว
“ลดปริมาณ เพิ่มประสิทธิภาพ”
ของทุกอย่าง:  คน สินค้า การประชุม etc
แต่เวลาลงมือปฏิบัติจริงมันไม่ได้ง่ายๆแบบหรอกครับ เราต้องมีการหา parameter ที่จะใช้วัดว่าเราจะเอาระดับความ”ง่าย” ถึงแค่ไหน
ไหนๆเราก็จะ simplify ทุกอย่างแล้วตัว parameter ก็ไม่ต้องเอาอะไรซับซ้อน ทุกอย่างลด 50% เลยง่ายดี 
ผม list รายการทั้งหมดที่เราต้องการจะทำแล้วเอา เรียงลำดับความสำคัญ แล้วตัดออกครึ่งนึงแล้วค่อยเริ่มวางแผนครับ เนื่องจากหัวข้องานน้อยลงเราจะสามารถทำงานที่เราเลือกได้อย่างละเอียดมากขึ้น



การตัดงานบางทีคล้ายกันตัดใจ


เจ็บแต่จบ



ได้ผลยังไงจะมาเล่าให้ฟังอีกทีนะครับ แต่แค่คิดแผนจบก็สบายใจไป 50% แล้วครับ
